Chapter 1: Why Most Approaches Fail — and What Actually Works

You have already tried the obvious things. Maybe you ran a workshop where you asked your team to define their values. You wrote them on a whiteboard, voted on the top five, and had them printed on posters that now hang in the hallway. A year later, you cannot remember what the fifth value was, and you are pretty sure no one else can either.

Or maybe you read a book about "psychological safety" and tried to make your team meetings safer for dissenting opinions. You asked for feedback, said all the right things, and the next time someone disagreed with you, they prefaced it with "no offense, but..." and then checked your face for signs of displeasure. Nothing changed.

Or perhaps you stole an idea from a famous tech company. You bought a foosball table, or moved to a nicer office, or started doing "Fun Fridays." You spent money, and you got a few weeks of novelty, followed by the slow, resolute return to business as usual.

Here is the truth: these approaches fail not because you did them wrong, but because they are built on a faulty premise. The common wisdom is that culture is a feeling or a shared set of values. The faulty premise is that if you can just make people feel good, or get them to agree on a set of abstract principles, the culture will naturally improve.
